The Business of AI Roadmap
Framework

Train Tracks

Most AI investment decisions aren't disciplined or business-first.

The Business of AI Roadmap is the framework that changes that.

Built on Three Principles

Every phase of the roadmap flows from
three foundational convictions:

AI readiness comes before AI investment. Before any use case moves forward, the organization understands its current capabilities, skills, and maturity, and defines the target state it needs to reach.

1

2

AI strategy must serve business strategy. Every use case is evaluated against the organization’s key goals and objectives, with defined metrics, expected outcomes, and a clear line of sight to measurable business results.

Use cases are evaluated objectively, not politically. Every potential AI investment is scored against consistent criteria, compared against other candidates, and ranked on its merits. Feasibility and ROI determine priority. Not enthusiasm. Not seniority.

3

These principles ensure the organization invests time, money, and resources in AI initiatives that are ready to deliver.

Roadmap of AI Success

Five phases. A disciplined process.
Your organization owns the result.

Roadmap and its phases

Phase  1: AI Readiness & Strategy

Building an AI-Forward Organization

This is where every roadmap begins, regardless of how mature your existing AI strategy is. Phase 1 establishes the foundation on which the entire roadmap is built.

•  Where is the organization today in terms of AI capability, culture, and maturity, and where does it need to be?

•  What are the key business goals and objectives AI should serve, with defined metrics, expected outcomes, and target dates?

•  What AI use cases are worth exploring, and which ones rise to the top when evaluated against the organization’s strategic priorities?

What you leave Phase 1 with: A clear organizational readiness baseline, a defined set of business-aligned goals, and a prioritized portfolio of use cases ready for deeper evaluation.

Phase 2, 3 &4: Per Use Case

Technology & Data Readiness → AI Training, Infrastructure & Trust → Feasibility & ROI

Phase 2: Technology & Data Readiness

  • Does the organization have the data, applications, and technical foundation this use case requires?

  • What are the architecture components, data sources, application dependencies, and API requirements?

  • What needs to be built, acquired, or integrated before this use case can move forward?

Phase 3: AI Training, Infrastructure & Trust

  • What are the training, systems, and infrastructure requirements for this use case — from development through production?

  • What are the cybersecurity requirements?

  • What governance and compliance obligations apply — and how is ongoing trust in the solution maintained?

Phase 4: Feasibility & ROI

  • What does it cost, initial and ongoing?

  • What are the tangible and intangible benefits?

  • What training is required across the organization’s full ecosystem, employees, leadership, partners, suppliers, and customers?

  • How does this use case compare to other potential investments when evaluated on its merits?

What you leave Phases 2–4 with: A fully evaluated, documented use case with clear feasibility assessment, honest ROI estimation, and a defensible ranking against other investments.

Phase  5: Executive Review & Ongoing Roadmap Process

Visibility, Accountability, and Continuous Improvement

Phase 5 is not the end of the roadmap.

It is the ongoing heartbeat of the AI strategy.

The Business of AI Roadmap Dashboard gives leadership, the AI steering committee, and other key constituents a real-time view of the strategy, goals, use cases, readiness, actions, ROI, governance, and security in one place.

•  Leadership sees the strategy, not a status report

•  The AI steering committee reviews use case progress and investment decisions

•  The organization maintains visibility and accountability across every phase

The roadmap is designed to iterate. As the organization’s strategy evolves, as new use cases emerge, as priorities shift, the process repeats. Phase 1 is revisited. Use cases are re-evaluated. The roadmap stays current.

What you leave Phase 5 with: An executive-ready review of the AI strategy, a living dashboard your team operates, and a process for keeping the roadmap relevant as the business evolves.

The Activity Thread

Throughout every phase, actions and activities identified in the roadmap are logged and tracked, cross-organizational and use-case-specific. Nothing falls through the cracks. Everything is visible in the platform.

The Roadmap Is a Guide. The Platform Makes It Real.

The framework tells you what to evaluate and in what order. The Business of AI Roadmap Platform captures every decision, tracks every activity, and gives leadership a real-time view of where the strategy stands.

→ Explore The Platform

The first step is a focused discussion on your business objectives, current AI initiatives, and organizational readiness.

  • No sales presentation.

  • No technology pitch.

  • Just a structured conversation about whether your AI strategy is positioned to deliver real business impact.
